# sam3-p150 on a Galaxy Blackhole chip: optimisation report Latest: audit integration 2026-10-04 (image-result cache + binary `/predict_raw`; host only, same device bits), see "Audit integration 2026-10-04" below. The round-6 status that follows is unchanged. Status (2026-10-03, optimisation round 6, chip 2 -> chip 5): **in progress** (work remains, see "Remaining work (round 6)"). Chip 2 hung at 13:25 UTC in an isolated micro-benchmark AFTER all round-6 changes had been validated and committed (see "Known hangs (round 6)"); it is FAULT-marked and was not opened again; the round continues on chip 5 (x8 PCIe link). HEAD was re-validated on a fresh chip first (round-5 code: accuracy bits and numbers unchanged). Every round-6 change keeps the device output bits: all 6 suite images bit-identical to the round-6 start, served masks identical, accuracy suite identical to rounds 4-5. - **Chip:** 2 (BDF 0000:03:00.0, PCIe **x1**) for every round-6 measurement below; FAULT-marked at 13:31 UTC after the micro-benchmark hang (see "Known hangs (round 6)"); continued on chip 5 (x8). Rounds 3-5 used chip 30 (FAULT-marked at the end of round 5), rounds 1-2 chip 14 (FAULT-marked at the end of round 2) and earlier chips 8 / 13. - **Grid:** 12x10, ETH dispatch, 1 CQ (`chipenv.sh` + `open_device_12x10`). No 13x10 anywhere. - **Workload:** demo `media/source_1.png` (1920x1080 RGBA PNG), prompt "car", squashed to 1008x1008. Accuracy reference = torch CPU fp32 model. - **Host:** shared (load average 13-43 during round 6), torch at 8 threads (`SAM3_NUM_THREADS=8`), cpufreq governor `schedutil`. ## Audit integration 2026-10-04 (chip 7) Input: the headroom audit of `2b0dd60` (`audit/sam3-p150/AUDIT_REPORT.md`, verdict REOPEN for host / serving work only; branch `audit/sam3-p150`). Two of its three demonstrated items are integrated on master. Both are host-side: the device programs and the output bits do not change. Chip 7 (BDF 0000:08:00.0, PCIe x1), 12x10 grid, ETH dispatch, 1 CQ, host load 9-15, `SAM3_NUM_THREADS=8`. No hang, no fault; the chip was released. | commit | item | measured effect (chip 7, A/B against the state before the item) | |---|---|---| | `ddaaf4b` | **Image-result cache** (`SAM3_IMG_CACHE=1`, default; needs `xxhash`). Ported from audit `0a16098`. Key = (input kind, byte length, xxh3_128) of the request image bytes. A request with the same key as the previous request reuses the decoded image and skips the band upload and the image trace: its outputs are still resident on the device and the prompt trace only reads them. One entry. The runner clears the key before any write of the image outputs (upload, replay, capture, keyless calls such as `forward_image`, `release()`). **Added over the audit version:** a failed forward clears both cache levels (decoded image + device key); `/info.runtime.image_cache` / `image_cache_hits`; host tests for the hit / miss / invalidation logic (fake ttnn runner, fake pipeline through the real routes). `SAM3_IMG_CACHE=0` restores the old path exactly. | In-process A/B (`perf/audit/img_cache_ab.py`, same method as the audit, 6 rounds x 10 pairs, interleaved off / on): same image + new prompt **97.4 -> 23.0 ms** median `timing_ms.total` (min 95.3 -> 22.3; forward 82.4 -> 19.7 ms); responses identical across modes; invalidation check True. Unique images (every request misses): 99.35 -> 99.95 ms median, min 94.7 = 94.7 (+0.6 ms median, in noise). `server_smoke` (same image every request): 1 prompt 97.6 -> **22.3 ms**, 3 prompts 140.2 -> **64.0 ms** (masks identical). Over HTTP (uvicorn, JSON `/predict`, `perf/audit/img_cache_http_client.py`, 2 server sessions per mode, off/on/on/off): same image + new prompt client wall **110.4 / 108.1 -> 34.2 / 34.5 ms** median; a request after a different image 108.3 / 107.4 vs 108.0 / 108.1 ms (unchanged); alternating-image stream 127.3 / 126.2 vs 125.9 / 128.7 ms (unchanged; the flipped test PNG decodes through PIL). Response sha256 identical in all 4 sessions. | | `907167c` | **Binary `POST /predict_raw`** (PNG/JPEG body, or raw RGB24 body with `X-Width` / `X-Height`; prompts and options as query parameters). Ported from audit `0a16098` (route) and `a39e479` (client and uvicorn scripts only). Same pipeline and same response JSON; `/predict` unchanged (its schema, errors and results are covered by host tests). **Added over the audit version:** RGB24 sides checked against `SAM3_MAX_SIDE` before the body is read; empty body -> 400; 503 before startup; route listed in `/info`; host tests for errors and for results equal to `/predict`. uvicorn 0.52.4 + httptools 0.8.0 are now in the model venv (the audit used a scratch overlay). | `perf/audit/raw_route_ab.sh` (real uvicorn with httptools, cache off, 11 rounds x 4 requests per route, client wall): JSON `/predict` 108.3 ms median (min 102.8), `/predict_raw` PNG **101.7 ms** (98.5; -6.6 ms, -6.1%), raw RGB24 **91.4 ms** (87.7; -16.9 ms, -15.6%). Handler totals 96.6 / 96.8 / 85.4 ms; outside the handler 10.9 / 4.6 / 6.0 ms. Results identical across the 3 routes. The audit measured -4.7..-8.8% (PNG) and -14.6..-17.7% (RGB24) on chip 4. | **Skipped:** 2-CQ cross-request pipelining (`SAM3_2CQ`, audit `a39e479`, +4..8% req/s with 2 concurrent clients). It needs a second command queue, and ETH dispatch on the Galaxy supports 1 CQ only (Tensix dispatch is excluded by the integration rules). Not merged; the code stays on the audit branch. The other audit candidates were not attempted or were below the threshold, and are not part of this integration. **Accuracy gates at `907167c` (chip 7):** no numerics change, so no gated delta. - `DUMP_ALL=1 perf/dev/dump_outputs.py`: all outputs of the 6 suite images, `2b0dd60` (worktree) vs HEAD: `ALL BIT-IDENTICAL`. - `perf/accuracy_suite.py --modes full`: JSON equal to `opt_logs/r4/suite_final_chip30.json` (same as rounds 4-6). - `baseline_probe`: IoU288 0.99858, 3/3 instances, top score 0.97306, all-200 mask PCC 0.98064 (gate 0.98), logits PCC 0.96971, boxes PCC 0.98659 (same as rounds 2-6); `forward_image` 96.4 / 95.0 ms median / min. - `server_smoke` responses (`SMOKE_DUMP`, 1 and 3 prompts): `2b0dd60`, HEAD cache off and HEAD cache on are identical. `2b0dd60` vs HEAD cache off: 1 prompt 97.6 / 97.6 ms median, 3 prompts 139.2 / 140.2 ms (no change for unique images). - `served_bench`: multi == loop True, selected == full True. - Host tests **56/56** (44 + 12 new in `test_server_host.py`). - Real server (uvicorn, `perf/audit/serve_run.sh`): `smoke_test.py` PASS (3 instances, top 0.973); `/predict`, `/predict_raw` PNG and `/predict_raw` RGB24 give the same results sha256; a bad RGB24 size -> 400; `/info` lists the route and reports the cache hits. Effect by workload: unique images over JSON `/predict`: unchanged (95-98 ms handler total). Clients that send the file: -6.6 ms per request; clients that hold pixels: -16.9 ms. Repeated image (for example new prompts on the same image): about 22-23 ms handler total, 34 ms client wall over HTTP, instead of about 97 / 108 ms. Logs: `opt_logs/audit_int/`. The served forward is about the same as on the x1 chip although the link is much faster (`perf/dev/upload_bench.py` on chip 5: a raw 12.6 MB fp32 H2D copy takes 0.64 ms, ~3.9 ms on x1): on x8 the banded upload (3.5-4.2 ms) is bound by the host band writes. Each band write takes 0.44-0.46 ms back to back but 0.9-1.2 ms right after a band H2D copy (cache / memory-bandwidth interference with the 4.2 MB host copy into the hugepage queue); a token-ordered rewrite of the numba kernel (contiguous 608-float im2col rows per token, bit-identical) was not faster within the host noise and is not kept; writing all 3 bands first and then copying (3.0-3.6 ms) is no faster than the pipelined bands (3.2-3.4 ms) on x8 either. ## Round 6 changes | commit | change | measured effect | |---|---|---| | `05f75c7` | **Selected-row mask head** (`SAM3_SEL_MASK=1`, `SAM3_SEL_MASK_TRACE=1`). The prompt trace used to compute the mask logits of all 224 query rows: a [224, 256] x [256, 82944] matmul, a 37 MB bias add and an untilize (0.75 ms), and the served path then gathered the kept rows with an eager `ttnn.embedding`. Now the prompt trace ends at the mask-head rows, the per-row constant `cvec` and the pixel embedding. After the host selection, the served path writes a one-hot [32 or 64, 224] matrix into an aliased host buffer, uploads it (row-major, 14 KB) and replays a small trace for the bucket b (kept count rounded up to a power of two, 1 .. 64; 7 traces captured after the prompt trace): tilize P, P @ rows and P @ cvec (HiFi4, fp32 dest: x * 1.0 + 0.0 is exact), rows x pix^T + cvec, `untilize_with_unpadding` to b rows (0.26 ms device for b <= 32). Every output row depends only on its own row (fp32 dest accumulation over the same K blocks), so the bits equal the 224-row product (isolated test for n = 1..64, `perf/dev/mask_sel_test.py` / `mask_sel_trace_test.py`; 6-image dumps; selected == full). `forward_image` (full readback) runs the same mask ops on all 224 rows after the trace. More than 64 kept rows: the full rows, then a host index (as before). | prompt trace 20.47 -> 19.62 ms; real app 1 prompt forward 86.0 / 85.2 -> 83.4 / 82.0 ms (median, 2 pairs), total 100.2 / 99.8 -> 98.6 / 96.7 ms; k=4 multi 149.8 -> 146.7 ms | | `26a977d` | **144x144 convs write ROW_MAJOR** (`SAM3_CONV144_RMOUT=1`, neck f1 and the seg pixel decoder): the DRAM-sliced conv's TILE output flattened to [1, 1, HW, C] through a 0.21 ms padded copy (144 rows are not a tile multiple); with a ROW_MAJOR output the flatten is a view and one tilize (63 us) follows. Same values (pack_untilize in the conv kernel). With fp32 dest + packer L1 accumulation the K block sets the partial-sum order: random-data sweeps (`perf/dev/neck_mm_test.py`) called K blocks 1, 4, 8 "identical" that change bits on real data, so the K block was picked with 6-image dumps. The constant layer-0 RPB bias and the self-attention padding mask are now multiplied once at setup, the text padding bias once per prompt instead of once per layer, with the same `ttnn.multiply` and the same fp32 factor (1.0f / scale), and passed to the same `prim::sdpa` through `ttnn.transformer.flash_mla_prefill(q, k, v, ...)` (no pre-multiply; `use_mla` with an explicit V and head_dim_v = 32 runs the same kernels). | isolated 0.303 -> 0.202 ms; prompt trace 19.32 / 19.10 -> 19.22 / 19.03 ms | ### Measured and rejected in round 6 | what | result | decision | |---|---|---| | **bf16 image upload** (half the 12.6 MB H2D; numerics change, gated) | 6-image suite: demo all-200 mask PCC 0.98064 -> **0.97802 (below the 0.98 gate)**; `group1.jpg` "person" instance set changed (min instance IoU 0.991 -> 0.963, max score dev 0.02 -> 0.91); other images within noise (`opt_logs/r6/suite_bf16input_REJECTED_chip2.json`) | rejected (fails the gates) | | SDPA q-chunk changes at a fixed k chunk (backbone window / global, encoder) | bf16-dest SDPA: q chunk 96 vs 288 / 192 is not bit-identical (max diff 0.0059-0.0078) | not bit-exact; needs a gate decision like the other numerics levers | | conv 288x288 explicit DRAM slices 2 / 3 / 4 / 5 / 6 / 8 vs auto (5) | 2-5: CB clash / L1 overflow (host-side exception, nothing launched); 6: 1.258 ms, 8: 1.392 ms vs auto 1.125 ms | auto kept | | RPB one-hot expansion matmul as `minimal_matmul` | 0.089 -> 0.084 ms (bit-identical, bandwidth bound) | not worth it | | SDPA mask multiply fused into the one-hot matmul (`MUL_UNARY_SFPU` fused activation) | not supported by the matmul program config | - | | encoder / seg [5184, 256] x [256, 256 / 2048] linears as `minimal_matmul` | 0.041 -> 0.033 ms, 0.136 -> 0.118 ms isolated | not worth the bit checks | | streaming PNG inflate with ISA-L (`isal`) so band uploads overlap the decode | ISA-L whole 12.1 ms, streamed 12.9 ms vs libdeflate 10.0 ms (demo IDAT 3.6 MB): decode end + band 2 + H2D = ~15.1 ms vs 14.7 ms now | rejected (not installed) | | combined "meta" readback of logits / presence / boxes | the three small reads cost ~0.1 ms with the request core clocked up (spin wait) | not done | ### Known hangs (round 6) - **2026-10-03 13:25-13:31 UTC, chip 2** (FAULT-marked, released to the pool, never reopened): `timeout -s INT 200 python -u perf/dev/rpb_mask_l1_test.py` (isolated micro-benchmark, not model code). Its bit check passed; the timing loop then hung in a blocking `ttnn.execute_trace` (py-spy: `tm`, line 45), SIGINT ignored, SIGKILL after ~6 min. The trace being replayed was 5 repetitions of EITHER (a) the decoder's RPB one-hot matmul [1,8,224,192] x [192,5184] (2D-multicast program config, DRAM output) + ttnn SDPA with that mask (wrapper multiply inside), OR (b) the same matmul with an **L1-interleaved 18.6 MB output**, a `ttnn.multiply` L1 -> DRAM, `ttnn.deallocate` of the L1 mask inside the capture, and `flash_mla_prefill`. (b) is the prime suspect (a large L1-interleaved buffer allocated / freed inside a trace capture next to the SDPA's CBs); (a)'s ops run in every model replay but were not traced back to back in this combination before. The model code at HEAD contains neither (b) nor the (a) combination beyond what the full-graph prompt trace has run hundreds of times this round. **Do not rerun `rpb_mask_l1_test.py` unchanged**; the idea (one-hot output in L1 to save ~0.05-0.1 ms per decoder layer) is dropped. ## GPU comparison (round 6; RTX 5090 numbers from `GPU_COMPARISON.md`) | definition | RTX 5090 fp32 / tf32 / bf16 | sam3 on 1 Galaxy BH chip now | GPU time / TT time | |---|---|---|---| | served total (same server code; different hosts) | fp32 202.9 / bf16 111.5 ms | **96.2 ms median / 95.1 min** (real app, round-6 A/B) | 2.11x vs fp32; **1.16x vs bf16** | | `forward_image` incl. transfers, all masks read back | 152.5 / 115.1 / 61.1 ms | 97.7 ms (x1 link) | 1.56x / 1.18x / 0.63x | | ViT backbone (device) | bf16 33.8 / tf32 73.3 / fp32 112.0 ms | ~48.8 ms kernel sum at nominal clock | 2.3x vs fp32, 1.5x vs tf32, 0.69x vs bf16 | GPU bf16 autocast misses the comparison brief's PCC > 0.999 gate (mask PCC 0.9877 per `GPU_COMPARISON.md`) but passes the port's task gates (IoU288, top score, instance count, as `GPU_COMPARISON.md` notes); the TT numbers pass the port's gates. The backbone gap to GPU bf16 is matmul / SDPA throughput at the bit-exact HiFi2 configuration plus the measured AICLK sag (~1.28 GHz); every numerics lever tried so far (LoFi, bf16 input, SDPA chunks) fails or re-draws the thin 0.98064 demo gate. ## Remaining work (round 6, expected gain, in order) 1. **Gate decision (user)** for numerics-changing trunk levers (LoFi / bf8 fast mode 8-13 ms, SDPA chunks 1-3 ms, matmul block retune ~1 ms). The bf16-input measurement this round shows how sensitive the all-200 demo PCC gate is (0.98064 -> 0.97802 from input rounding alone). 2. **Batched k-prompt trace** (code in `56c6948`, bit-identical at k=2, hung chip 30 in the timing loop after the capture; not retried this round). The served multi-prompt path changed since then (no eager `ttnn.embedding` gather any more; selected-row mask traces instead), which removes one suspect (an index-driven read). Est. -2..3 ms per extra prompt. Retry only per the round-5 plan (capture alone, then a k=2 replay alone, then k=1 after k=2, each in its own process, `TT_METAL_TRACE_ALLOC_TRACKING=1`). 3. **Decoder RPB chain** (layers 1-5: ~0.33 ms of small ops + the 0.10 ms SDPA mask multiply + 0.08 ms one-hot expansion per layer): only a fused custom kernel (sign / log1p / MLP / permute / max) would remove it; bit identity per SFPU op required. Est. -1..1.5 ms per prompt. 4. **Neck pixel shuffles** (image trace, ~0.8 ms of untilize / reshape / permute / reshape / tilize data movement): a TILE-to-TILE pixel-shuffle kernel could halve it. Est. -0.3..0.4 ms. 5. **Host input path:** on x1 chips the band pipeline is H2D-bound (3.9 ms) plus the exposed band-0 write (~0.9 ms): 9 window-sized pieces instead of 3 bands would expose only ~0.3 ms (est. -0.4..0.5 ms; needs an x1 chip to measure, chip 5 is x8). On x8 / x16 links (p150) the band writes dominate (3 x 0.9-1.2 ms interleaved with the copies): est. up to -2 ms there if the write / copy interference can be avoided. The PNG inflate (10 ms libdeflate) remains the largest host item; bf16 upload fails the gate, streamed inflate does not pay. ## How to reproduce (round 6) ``` ROOT=/home/ttuser/experiments/tt-models; M=$ROOT/models/sam3-p150 source $ROOT/tools/chipenv.sh $M/.venv >/dev/null # must not be piped export HF_HUB_OFFLINE=1 SAM3_TORCH_COMPILE=0 SAM3_NUM_THREADS=8 PYTHONPATH=$M/code:$PYTHONPATH; cd $M timeout -s INT 1500 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands --ref-cache /ref_car.pt --json out.json timeout -s INT 3000 python -u perf/accuracy_suite.py --ref-dir /refs --modes full --json suite.json DUMP_ALL=1 timeout -s INT 900 python -u perf/dev/dump_outputs.py dump a.pt ; python perf/dev/dump_outputs.py cmp a.pt b.pt K="SAM3_SEL_MASK=0 SAM3_CONV144_RMOUT=0 SAM3_NECK_MINIMAL=0 SAM3_SDPA_PRESCALED=0" # round-6 knobs off = round-5 paths env $K timeout -s INT 600 python -u perf/dev/sel_phase_bench.py; timeout -s INT 600 python -u perf/dev/sel_phase_bench.py env $K SMOKE_RUNS=22 TT_WEIGHTS_REVISION=3c879f39826c281e95690f02c7821c4de09afae7 timeout -s INT 900 python -u perf/server_smoke.py # and without $K timeout -s INT 1500 python -u perf/served_bench.py --json served.json; bash perf/dev/trace_alloc_check.sh TIME=1 timeout -s INT 180 python -u perf/dev/mask_sel_test.py; timeout -s INT 180 python -u perf/dev/mask_sel_trace_test.py timeout -s INT 300 python -u perf/dev/conv144_out_test.py; timeout -s INT 300 python -u perf/dev/sdpa_mla_test.py TT_VISIBLE_DEVICES=none python -m pytest -q code/tt_sam3/tests/test_fused_host.py code/tt_sam3/tests/test_maskpost_host.py code/tt_sam3/tests/test_hostinput_host.py (44/44) ``` --- # History: round 5 (chip 30) Round-5 status was "stopped: chip 30 fault" (see "Chip 30 fault (round 5)"). ## Round 5 (chip 30): results **Accuracy and device bits are unchanged.** The only device-side change is the input layout (3 band tensors joined by one `ttnn.concat` in the image trace). - `DUMP_ALL=1 perf/dev/dump_outputs.py`: every output of all 6 suite images is identical between `SAM3_BANDED_INPUT=0` (the round-4 input path, unchanged code) and `=1`. - The served masks are identical between `SAM3_FUSED_INPUT=0 SAM3_BANDED_INPUT=0` and the defaults (`smoke_dump_cmp`, 12 masks). - `served_bench`: multi == loop and selected == full are True. It reads the decoded RGBA / RGB rows in place, including the PNG fast path's row layout with the filter byte, and writes into 3 persistent host tensors. Those are aliased via `Tensor.to_torch_with_padded_shape()`, which returns the host buffer itself for an unpadded ROW_MAJOR tensor and is checked at init. Band b's H2D copy overlaps band b+1's computation on a worker thread. 3 device band tensors are joined by one `ttnn.concat` at the start of the image trace (data movement, bit-exact, ~0.13 ms). The probes' px inputs go through the same bands (im2col per row band). **Safety:** a bit-for-bit self check at server start (6 sizes, RGB / RGBA / PNG row layouts), with a fallback to the reference path, plus 13 host tests (odd sizes 1x1 .. 4096x31, extremes, the demo, pad columns untouched). | host input + H2D 8.5 -> ~4.7 ms (`upload + sync`: 4.73 ms vs 5.72 + 2.7); e2e see table | | `4a33b42` | **Trace-gap attribution** (planner item; diagnostic). Profiler buffer truncation is fixed: one replay per `ReadDeviceProfiler`, `TT_METAL_PROFILER_PROGRAM_SUPPORT_COUNT=2000`, and a raw-log parser (`perf/dev/trace_gaps_raw*.py`) that works without op names. **Result** (`opt_logs/r5/trace_gaps_attribution_chip30.txt`): the image trace has 410 ops and a device span of 53.54 ms at the profiler's nominal 1350 MHz, against 56.4 ms wall. Positive op-to-op gaps total only 0.13 ms (ops even overlap their neighbours' firmware tails). So the "4.5 ms trace vs kernel-sum gap" is **AICLK sag (~1.28 GHz under the backbone load)**, not dispatch. The prompt trace has 697 ops and a span of 19.62 ms vs 19.8 ms wall (~1.35 GHz), with 0.99 ms of positive gaps. The largest of those are 5 x 30 us before a 101-core op in each decoder layer. The round-4 "+0.4 ms prompt trace with the fused fc1" fits a lower clock after the denser image trace, but this was not proven. | no code-path change; explains the open round-4 items | ### Measured and rejected / open in round 5 | what | result | decision | |---|---|---| | streaming PNG inflate, so that band uploads overlap the decode | Python zlib (1.3.1) inflate 25.3 ms whole / 25.9 ms streamed vs libdeflate 10.0 ms (no streaming API). The timing loop that came next then **hung the device** (see below). | reverted; not to be enabled before the hang is understood | ### Chip 30 fault (round 5) - **Command:** `SAM3_MULTI_TRACE=2 timeout -s INT 600 python -u perf/dev/multi_check.py`, run on the code of `56c6948` (HEAD code + the k=2 variant). The traces were captured in this order: image, k=1 prompt, k=2 prompt. The k=2 trace was captured after the k=1 prompt trace, while both other traces existed. - **What completed:** the correctness phase on 2 images. Each image had 4 k=1 forwards, then an image replay plus a k=2 replay, then full readback. - **What hung:** the first iteration of the timing loop that followed: the served path `forward_image_selected_multi` = banded upload, image replay, k=1 prompt replay, `event_synchronize`, then small reads and the `ttnn.embedding` gather. - No output after 08:00:10. - The main thread was running (R) in the device wait, which matches a device that stopped completing work. - SIGINT from `timeout` was ignored. The process was killed with SIGKILL at 08:11. - The `FAULT` file was written and the chip was never reopened. - **Not known:** the exact op. The k=1 path with banded input had run several hundred times earlier this round without issue: `server_smoke` 2 x 24 requests, `in_bench` / `input_ab_bench` about 300 forwards, the tracked `served_bench`, and `dump_outputs`. - **Suspects**, in order: - an L1 / CB placement interaction between the k=2 trace and the later k=1 replay or the eager gather op. The decoder's RPB intermediates are L1-interleaved, and round 2's chip-14 fault was a CB clash during a capture. - the k=2 trace's size inside the 90 MB trace region. - **Next round, on a fresh chip:** the HEAD code must be re-validated first. If the batched trace is retried: - smallest steps, each in its own process with a short timeout; - capture only, then a k=2 replay alone, then a k=1 replay after a k=2 replay; - `TT_METAL_TRACE_ALLOC_TRACKING=1`; - the RPB intermediates in DRAM instead of L1 for the variants. ## GPU comparison (round 5; RTX 5090 numbers from `GPU_COMPARISON.md`) | definition | RTX 5090 fp32 / tf32 / bf16 | sam3 on 1 Galaxy BH chip now | GPU time / TT time | |---|---|---|---| | served total (same server code; different hosts) | fp32 202.9 / bf16 111.5 ms | **96.8 ms median / 95.5 min** (real app, round-5 A/B) | 2.10x vs fp32; **1.15x vs bf16** | | `forward_image` incl. transfers, all masks read back | 152.5 / 115.1 / 61.1 ms | ~98-99 ms (round 4; the input-path gain applies to it, not re-measured) | 1.55x / 1.17x / 0.62x | | ViT backbone (device) | bf16 33.8 / tf32 73.3 / fp32 112.0 ms | ~48.9 ms kernel sum at nominal clock (~52 ms at the measured ~1.28 GHz) | 2.3x vs fp32, 1.5x vs tf32, 0.69x vs bf16 | GPU bf16 fails the all-200 mask PCC gate (0.9877). The hang must be root-caused first (see above). Est. -2..3 ms per extra prompt (k=3 -5 ms, k=4 -8 ms). 3. **Decoder small-op fusion** (371 sub-15 us ops per prompt = 2.3 ms). The candidates are the RPB chain (~20 ops per layer), sine / box-state chains, and LayerNorm + residual on 7 cores. Bit identity is required per op. Est. -1..2 ms per prompt. 4. **Seg-head tail:** `add(masks, cvec)` (182 us, one 74 MB DRAM pass) + untilize (191 us) could become one generic_op (add row bias + pack-untilize). This is bit-exact if it uses the same FPU add and rounding. Est. -0.18 ms per prompt. 5. **Gate decision (user)** for numerics-changing trunk levers: LoFi / bf8 fast mode 8-13 ms, SDPA chunks, matmul block retune. All of these re-draw the 0.98064 all-200 demo gate. 6. **Host:** the PNG inflate (10 ms, libdeflate) is now the largest host item. No faster single-stream or parallel inflater was found (zlib 25 ms, rapidgzip 12 ms). ## How to reproduce (round 5) Same commands as round 4 (below), plus: ``` TT_VISIBLE_DEVICES=none PYTHONPATH=code python -m pytest -q code/tt_sam3/tests/test_hostinput_host.py # 13 host tests SAM3_BANDED_INPUT=0 DUMP_ALL=1 python -u perf/dev/dump_outputs.py dump a.pt; DUMP_ALL=1 python -u perf/dev/dump_outputs.py dump b.pt python perf/dev/dump_outputs.py cmp a.pt b.pt # ALL BIT-IDENTICAL SAM3_FUSED_INPUT=0 SAM3_BANDED_INPUT=0 SMOKE_DUMP=old.json python -u perf/server_smoke.py; SMOKE_DUMP=new.json python -u perf/server_smoke.py python perf/dev/smoke_dump_cmp.py old.json new.json # masks IDENTICAL python -u perf/dev/input_ab_bench.py # interleaved input-path A/B TT_METAL_DEVICE_PROFILER=1 TT_METAL_PROFILER_PROGRAM_SUPPORT_COUNT=2000 python -u perf/dev/trace_gaps.py python perf/dev/trace_gaps_raw.py agg.pkl; python perf/dev/trace_gaps_raw_analyze.py agg.pkl ``` --- # History: round 4 (chip 30) Round-4 status was "in progress", with a healthy chip. ## Round 4 results (chip 30, same probes as rounds 1-3) **Device outputs are bit-identical to the round-4 start (`bb079f8`)** on all 6 suite images and every output (`DUMP_ALL=1 perf/dev/dump_outputs.py`, `ALL BIT-IDENTICAL` after each device change), and the served masks are pixel-identical (`perf/dev/smoke_dump_cmp.py`), so every accuracy number is unchanged: the final suite run equals `opt_logs/r3/suite_final_chip30.json` exactly (max abs difference 0). | | baseline `ebb55cb` | round-4 start `bb079f8` (verifier, chip 30) | **now** (`467d2cc`, chip 30) | |---|---|---|---| | `forward_image` (all 200 masks to host), `baseline_probe` median | 474.8 ms (verifier r4) | 101.0 ms | **98.4 ms** (min 97.5; `full_probe` 99.0) | | device time per forward (trace replay) | - | 77.79 ms (57.86 + 20.45) | **76.27 ms** (56.47 + 20.13) | | served forward+select, 1 prompt, cached (`served_bench`) | - | 85.03 / 84.39 ms | **83.32 / 82.59 ms** | | served total, 1 prompt, cached (`served_bench` selected) | - | 109.1 / 103.9 ms | **100.6 / 99.0 ms** | | served total, 1 prompt, text miss, prefetch on / off | - | 126.2 / 122.9 ms (median) | **104.4 / 115.4 ms** | | served total, 3 prompts, text misses, prefetch on / off | - | 193.6 / 287.8 ms | **167.8 / 265.4 ms** | | served forward+select, 4 prompts, cached (multi) | - | 153.2 / 153.0 ms | **146.4 / 145.9 ms** | | **real app** (`server_smoke`, median / min of 10), 1 prompt forward / total | - | 84.0 / 124.5 ms (min 83.8 / 115.2) | **82.3 / 98.5 ms** (min 81.9 / 98.2) | | real app, 3 prompts, forward / total | - | 127.0 / 178.1 ms (min 125.1 / 174.0) | **122.7 / 141.6 ms** (min 122.1 / 141.3) | | real app decode / postprocess, 1 prompt | - | 27.6 / 9.1 ms | **11.2 / 2.3 ms** | | real app postprocess, 3 prompts | - | 21.2 ms | **5.0 ms** | | top-mask IoU288 / instances / top score (demo) | 0.99886 / 3 / 0.97286 | 0.99858 / 3 / 0.97306 | **same bits** | | all-200 mask PCC / logits / boxes (demo) | 0.98443 / 0.9584 / 0.9850 | 0.98064 / 0.9697 / 0.9866 | **same bits** (0.98064, thin margin as disclosed in round 2) | | 6-image suite: same sets, mean mask PCC, min top IoU, max top-score dev | | 6/6, 0.97893, 0.99635, 0.0021 | **same bits** (`opt_logs/r4/suite_final_chip30.json`) | | trace allocation tracker (`perf/dev/trace_alloc_check.sh`) | | OK | **OK** | | host tests | | 21/21 | **31/31** (+10 `test_maskpost_host.py`) | Real-app 1-prompt total: 124.5 -> 98.5 ms median (-21 %); 3 prompts 178.1 -> 141.6 ms (-20 %). Reproduced on CPU only (a `time.sleep(0.085)` before the decode gives 27 ms, a busy wait 11 ms). Fix (`SAM3_SPIN_WAIT=1`): the served path waits with `ttnn.event_synchronize(ttnn.record_event(...))`, a busy poll with the GIL released, before reading; the request thread also runs the first post-processing job itself. This row is not like for like on the host side: the TT server got host work the GPU run did not (PNG fast path, crop post-processing, kept-mask readback, spin wait), and the hosts differ. - Device-side, GPU bf16 is still ~1.45x faster on the trunk (matmul / SDPA throughput at bf16 vs HiFi2 bf8/bf16). ## Remaining work (round 4, expected gain, in order) 1. **Batched multi-prompt prompt trace** (k in {2, 3, 4} variants): k=4 is 146 ms now (about 20.6 ms per extra prompt = one prompt trace). The encoder is compute-bound; the decoder (op-bound, 510 ops) and seg head would batch well: est. -5 ms per extra prompt (k=4 ~-15 ms). Large refactor of the prompt graph (batch dims on every QP-shaped op, per-op pinned matmul configs for bit identity); not started. 2. **Gate decision (user)** for numerics-changing trunk levers (matmul block retune ~1 ms, SDPA chunks 1-3 ms, LoFi / bf8 fast mode 6-10 ms): each re-draws the chaotic all-200 demo gate (0.98064 vs 0.98). 3. **Prompt-trace +0.4 ms with the fused fc1** (measured alone) and the kernel-sum vs trace gap of the fused fc1 (-2.1 vs -0.7 ms on the image trace): needs a trace-gap profile without profiler-buffer truncation. 4. **Decoder op fusion** (one-hot / RPB / box-state elementwise chains, ~45 ops per layer) and a bit-exact LayerNorm (3.4 ms vs ~2.6 ms floor): est. -1..3 ms combined, bit identity per op required. 5. **Host decode** (libdeflate inflate 10 ms of the 11.2 ms) is now the largest host item; single-stream deflate cannot be parallelised; only clients sending smaller / uncompressed PNGs would help. ## How to reproduce (round 4) ``` ROOT=/home/ttuser/experiments/tt-models; M=$ROOT/models/sam3-p150 source $ROOT/tools/chipenv.sh $M/.venv >/dev/null # must not be piped export HF_HUB_OFFLINE=1 SAM3_TORCH_COMPILE=0 SAM3_NUM_THREADS=8 PYTHONPATH=$M/code:$PYTHONPATH cd $M timeout -s INT 1500 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands --ref-cache /ref_car.pt --json out.json timeout -s INT 900 python -u perf/full_probe.py --iters 20 --json fp.json timeout -s INT 1500 python -u perf/served_bench.py --json served.json SMOKE_DUMP=/a.json TT_WEIGHTS_REVISION=3c879f39826c281e95690f02c7821c4de09afae7 timeout -s INT 900 python -u perf/server_smoke.py python perf/dev/smoke_dump_cmp.py /a.json /b.json # served masks pixel-identical (e.g. SAM3_FAST_MASK=0 vs 1) timeout -s INT 3000 python -u perf/accuracy_suite.py --ref-dir /refs --modes full --json suite.json DUMP_ALL=1 timeout -s INT 900 python -u perf/dev/dump_outputs.py dump a.pt ; python perf/dev/dump_outputs.py cmp a.pt b.pt bash perf/dev/trace_alloc_check.sh SHAPES=5184x1024x4736 TIME=1 timeout -s INT 300 python -u perf/dev/mm_fused_test.py # fused fc1 (+ GELU_FAST) bits / time NB=16 timeout -s INT 400 python -u perf/dev/fc1_many_bench.py TT_VISIBLE_DEVICES=none python -m pytest -q code/tt_sam3/tests/test_fused_host.py code/tt_sam3/tests/test_maskpost_host.py (31/31) A/B knobs (all default 1): SAM3_SPIN_WAIT, SAM3_FAST_MASK, SAM3_BB_FC1_FUSED, SAM3_BB_GELU_FAST, SAM3_DEC_L0_CONST ``` --- # History: round 3 (chip 30) ## Round 3 results (chip 30, same probes as rounds 1-2) **Device outputs are bit-identical to the round-3 start (`e90f580`)** on all 6 suite images and every output (`DUMP_ALL=1 perf/dev/dump_outputs.py`, `ALL BIT-IDENTICAL`), so every accuracy number is unchanged. It found two real leftovers, both fixed: (1) the fusion encoder's per-layer text K/V tensors from the prompt capture were still referenced from Python (12 buffers; trace scratch, recomputed every replay, now dropped); (2) `ttnn.embedding`'s program-cache buffer for the served gather was first built on the first request, under the traces (now built per bucket before the captures, which also removes the per-bucket build from the first requests). The prompt trace's 4 outputs are the only buffers allocated under an active trace; they are read after each prompt replay and before the next image replay (acknowledged via `ttnn.mark_corruptible` in tracking mode). tt-metal still prints its generic "Allocating device buffers is potentially unsafe" warning once per process: any second trace capture triggers it (it is emitted for every allocation while a trace exists, with tracking off); the tracker run is the actual check. | outputs bit-identical; `TRACE_ALLOC_CHECK_OK` | | `ff690e2` | **fc1 + poly GELU as one generic_op matmul** (`tt/mm_fused.py`): tt-metal's own `minimal_matmul` data-movement kernels driven from Python (factory reproduced: grid, blocks, CBs, 6 semaphores, NoC coordinates checked on chip with `kernels/coord_probe.cpp`), plus a copied compute kernel with the GELU epilogue. Bit-identical to minimal_matmul + gelu_bb with the stock block config (other N/M blocks change the bf16-DST accumulation bits on real data). **No gain, so opt-in (`SAM3_BB_FC1_FUSED=1`), default off**: with the L1 LayerNorm input the fused op is 0.510 ms vs 0.500 ms; the polynomial's SFPU work (~1150 cycles per tile) lands on the matmul's critical path instead of hiding under the standalone op's DRAM traffic (`opt_logs/r3/fc1_fused_sweep_chip30.txt`). | rejected as default | | `1daa4be` | **Opt-in device text encoder** (`SAM3_TEXT_DEVICE=1`, `tt/ttnn_sam3_text_device.py`): the 24-layer CLIP text transformer + resizer as one fp32 trace (captured after the image / prompt traces), 9.1 ms per prompt vs ~73 ms host. Numerics: the FPU multiplies at about TF32 precision even for fp32 / bf16 x bf16 HiFi4 inputs (measured rel. err 3e-4 for bf16 x bf16 at K = 64), LayerNorm 1.7e-3, softmax 1e-3, so the features differ from the CPU fp32 encoder by rel. 2.6e-2 (PCC 0.9997). Demo gates pass (IoU 0.99872, mask PCC 0.98072) but the suite regresses slightly (mean mask PCC 0.97893 -> 0.97825, vid_4 0.9822 -> 0.9739, mean logits 0.98093 -> 0.97919): kept opt-in, not default (`opt_logs/r3/suite_textdevice_chip30.json`). That row is not like for like on the host side. - GPU bf16 fails the all-200 mask PCC gate (0.9877 vs CPU fp32; `GPU_COMPARISON.md` "PCC gate not met"); the TT numbers above pass all gates. Device-side, GPU bf16 is still ~1.5x faster on the trunk. ## Remaining work (round 3, expected gain, in order) 1. **Batched multi-prompt prompt trace** (k in {2, 4} precompiled variants): 4 prompts 155 ms now; est. -15 %. Bit identity vs the loop needs per-op block pins (block shape changes the bf16-DST bits, round-3 finding). 2. **Gate decision (user)** for numerics-changing trunk levers (matmul block retune ~1 ms, SDPA chunks 1-3 ms, LoFi / bf8 fast mode 6-10 ms): each re-draws the chaotic all-200 demo gate (0.98064 vs 0.98). 3. **SFPU polynomial GELU instruction scheduling**: if the poly's ~1150 cycles/tile can be halved (interleaving rows across LREGs, same fp32 ops so bit-identical), the fused fc1 (`SAM3_BB_FC1_FUSED`) becomes a win (est. -2.5 ms); the standalone GELU op is DRAM-bound and would not change. 4. **Bit-exact custom kernels** for LayerNorm (3.4 ms vs ~2.6 ms floor), the decoder one-hot + mask pre-scale and the neck / seg shuffles (est. -2..3 ms combined). 5. **Host:** mask post-processing (9-10 ms for 3 masks, 21 ms for 3 prompts) and OpenMP spin interference with the next request's decode (11 vs 27 ms). 6. **Device text encoder precision** (FPU limited): would need SFPU-based fp32 reductions / split matmuls to match the CPU encoder; only worth it if host CPU is scarce in deployment. ## How to reproduce (round 3) ``` ROOT=/home/ttuser/experiments/tt-models; M=$ROOT/models/sam3-p150 source $ROOT/tools/chipenv.sh $M/.venv >/dev/null # must not be piped export HF_HUB_OFFLINE=1 SAM3_TORCH_COMPILE=0 SAM3_NUM_THREADS=8 PYTHONPATH=$M/code:$PYTHONPATH cd $M timeout -s INT 900 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands --ref-cache /ref_car.pt --json out.json timeout -s INT 900 python -u perf/full_probe.py --iters 20 --json fp.json timeout -s INT 1500 python -u perf/served_bench.py --json served.json # incl. uncached totals with / without prefetch TT_WEIGHTS_REVISION=3c879f39826c281e95690f02c7821c4de09afae7 timeout -s INT 900 python -u perf/server_smoke.py timeout -s INT 1700 python -u perf/accuracy_suite.py --ref-dir /refs --modes full --json suite.json DUMP_ALL=1 timeout -s INT 900 python -u perf/dev/dump_outputs.py dump a.pt ; Against the baseline, `forward_image` is 4.6x faster. ### Numerics in round 2 (read this before the change table) - **Every round-2 change except the GELU kernel is bit-identical.** Checked end to end on all 6 accuracy-suite images with `perf/dev/dump_outputs.py` (all 200 mask logits, logits, boxes, presence compared bit for bit): HEAD with `SAM3_BB_GELU=exact` == round start `718b769`, and HEAD == `303500f` (the GELU commit). - Disclosure: the box-state-v2 commits `88c2828` / `4f54362` were first checked on 2 images only and were *not* bit-identical on 2 of the 6 suite images (house, vid_4; a different auto K blocking in the column-expanded box head). `5614be6` fixes this and adds the 6-image check; from now on `DUMP_ALL=1` is the bit-identity test. - **The GELU kernel (`SAM3_BB_GELU=poly`, new default, `303500f`) changes numerics.** It is the first and only numerics change run through the gates this round (one try, not a selection among variants): - Kernel error before the bf16 rounding: max |err| 1.4e-4 vs the erf GELU. On the real fc1 outputs vs an fp64 GELU (`opt_logs/r2/gelu_kernel_bench_chip14.txt`): mean |err| about equal to ttnn's exact gelu (1.94e-4 vs 1.92e-4 on block 5; 1.06e-4 vs 0.72e-4 on block 31), more outputs are 1 bf16 ulp off (6-58 % vs 2.5-17 % not correctly rounded), and the mean signed error (bias) is lower (+1.3e-5 vs +2.3e-5). - End to end it is more accurate on the trunk: trunk PCC 0.99270 -> 0.99381, neck2 0.99675 -> 0.99699, encoder memory 0.99865 -> 0.99878 (`opt_logs/r2/stage_pcc_exact_vs_poly_chip14.txt`). - Demo gates all pass: IoU 0.99858, 3/3, top score diff 0.0015, mask PCC **0.98064** vs the 0.98 gate. The margin is thinner than at round start (0.98200). This metric is dominated by about 8 chaotic junk queries (round-1 finding). - Suite (`opt_logs/r2/suite_cmp_exact_vs_gelupoly.txt`): same instance sets 6/6; mean whole-mask, instance-mask, logit and box PCC all up; regressions: min top IoU 0.99705 -> 0.99635 and max |top score - ref| 0.0016 -> 0.0021, both on vid_4 car (the 0.997 / 0.002 gates are demo gates; the demo passes them). - `SAM3_BB_GELU=exact` restores ttnn's exact gelu (and with it the round-start outputs bit for bit). ## Round 2 changes (chip 14) | commit | change | measured effect (chip 14) | |---|---|---| | `ba9cb3e` | **Served host path.** Strict base64 without the regex pass; RGBA -> RGB as a view (PIL's convert drops alpha); uint8 -> fp32 / 255 in torch (equal to numpy for all 256 values); a direct PNG writer (filter 0, zlib RLE) instead of PIL's encoder (its adaptive filters were the cost); per-instance upsample + encode on a 4-thread pool across all prompts. The sine embedding and the box-RPB take tile-aligned slices instead of 4 single-column slices (untilize/slice/tilize each) per layer; the 4 edge pipelines (lo/hi of y and x) run as one `[QP, 288]` pipeline; the two RPB MLPs as one block-diagonal pair; the `[(q,i), 4]` features come from one RM permute. Its wall time exceeds the profiler's span because the chip's AICLK drops from 1350 to 1218-1300 MHz under load (sysfs `tt_aiclk`, 200-240 W). - The prompt trace's gaps were about 2 ms before the decoder op cut. Since then, removing more small decoder ops no longer shows up in the replay time. - One "Allocating device buffers ... active trace" warning per process remains. It comes from capturing the prompt trace while the image trace exists, and it is benign: - The prompt trace's outputs may share addresses with the image trace's freed scratch. They are always read before the next image replay. - The image trace's outputs and the text / gather buffers are live, or allocated before both captures, so neither trace can reuse them. - `perf/dev/select_edge_test.py` covers n = 0 .. 200 kept rows: all identical to the full readback + host selection. ## GPU comparison (round 2; RTX 5090 numbers from `GPU_COMPARISON.md`) | definition | RTX 5090 | sam3 on 1 Galaxy BH chip now | GPU time / TT time | |---|---|---|---| | `forward_image` incl. transfers, text cached, all masks read back | fp32 148.8 / tf32 110.8 / bf16 55.3 / bf16+compile 48.0 ms | 100.3 ms (x1 link; 77.9 ms device) | 1.48x vs fp32; 1.10x vs tf32; 0.55x vs bf16 | | served forward (TT reads back kept masks only) | fp32 147.5 / bf16 56.3 ms | 89.0 ms (app) / 90.5 ms (bench) | 1.66x vs fp32; 0.63x vs bf16 | | served total (same server code paths; different hosts) | fp32 202.9 / bf16 111.5 ms | 138.5 ms min / 153.9 ms median (app; this loaded host's PNG decode 32-75 ms vs 26 ms there) | 1.3-1.5x vs fp32; 0.72-0.81x vs bf16 | | ViT backbone (device) | bf16 33.8 ms excl. transfers | about 50 ms kernel (55.0 before the qkv+RoPE kernel) | 0.68x | | fusion encoder (device) | bf16 2.6 ms excl. | 7.0 ms | 0.37x | - TT now beats the 5090 in fp32 and tf32 on every row. - The bf16 rows are about 2x faster on the GPU. The remaining TT levers are numerics changes on the trunk: backbone SDPA chunking, LoFi or bf8 activations, and fp32-acc packages. Under the current all-200 demo mask gate (0.98064 now) each of them re-draws that gate (round-1 finding), so they need the user's gate decision first. - Not like for like: the TT served path reads back only the kept masks and encodes PNG with its own writer (decoded pixels identical). The GPU row used PIL level 6 and read back all 66 MB. ## Host <-> device travel (round 2) Unchanged from round 1: - one H2D per image (12.6 MB fp32 im2col, 3.9 ms on x1; a bf16 / uint8 upload changes the input numerics); - served D2H: 3 small outputs, then the kept rows only (now gathered into buffers preallocated per power-of-two bucket before the trace capture); - k prompts: 1 image replay + k prompt replays. - The host part of a served request dropped from about 78 ms to about 45 ms. - The host text encoder (75 ms per text-cache miss) now overlaps the device. - PNG inflate of the 3.6 MB demo (25 ms, zlib-bound; the image is unfiltered) is now the largest host item. A faster inflater (isal) plus a custom unfilter would only help unfiltered PNGs like the demo, so it was not done. ## Megakernel / fusion progress (round 2) - **Ops per forward:** 1556 -> 1257 (decoder 799 -> 510, encoder 120 -> 114). - **Fusions:** relu into the encoder FFN, into the decoder / seg MLPs and into the RPB MLP; the 4 RPB edge pipelines into one, the two RPB MLPs into one block-diagonal pair; the column-sliced box state replaced by a column-repeated one. - **Custom kernels** (`ttnn.generic_op`): - the backbone GELU, an SFPU kernel at the DRAM floor; - the fused qkv head split + RoPE, which reproduces ttnn's rotary arithmetic op for op and is bit-identical. - The second kernel shows a general route: copy ttnn's compute sequence exactly and replace only the data movement / work split. LayerNorm and the encoder head split are next in line. - **Parameter taxonomy:** unchanged. A = trace constants. The B parameter (prompt count k) is handled by the image/prompt trace split. C = persistent buffers. D = host (threshold, max_instances, mask_format and the original HxW for upsample / PNG). - **Frozen defaults** (code defaults, now also listed in `tt-model.yaml` serve env): `SAM3_BB_GELU=poly SAM3_BB_QKV_ROPE=1 SAM3_BB_CONST_L1=rope,ln SAM3_DEC_RPB_L1=1 SAM3_DEC_RPB_V2=1 SAM3_FUSED_RELU=1 SAM3_ENC_FFN_FUSED=1 SAM3_ENC_LN_L1=1 SAM3_PD_GN_L1=1 SAM3_SEG144_RM=1 SAM3_TEXT_OVERLAP=1` plus the round-1 set. ## How to reproduce (round 2) ``` ROOT=/home/ttuser/experiments/tt-models; M=$ROOT/models/sam3-p150 source $ROOT/tools/chipenv.sh $M/.venv >/dev/null # must not be piped export HF_HUB_OFFLINE=1 SAM3_TORCH_COMPILE=0 SAM3_NUM_THREADS=8 PYTHONPATH=$M/code:$PYTHONPATH cd $M timeout -s INT 900 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands --ref-cache /ref_car.pt --json out.json timeout -s INT 900 python -u perf/full_probe.py --iters 20 --json fp.json timeout -s INT 900 python -u perf/served_bench.py --json served.json TT_WEIGHTS_REVISION=3c879f39826c281e95690f02c7821c4de09afae7 timeout -s INT 900 python -u perf/server_smoke.py timeout -s INT 1700 python -u perf/accuracy_suite.py --ref-dir /refs --modes full --json suite.json python perf/dev/suite_cmp.py # bit-identity (6 suite images, all outputs): dump twice (e.g. a git worktree's code/ vs HEAD) and compare DUMP_ALL=1 timeout -s INT 900 python -u perf/dev/dump_outputs.py dump a.pt [/code] python perf/dev/dump_outputs.py cmp a.pt b.pt # GELU kernel on real fc1 outputs: python perf/dev/capture_fc1_pre.py fc1.pt (CPU) ; then timeout -s INT 300 python -u perf/dev/gelu_kernel_bench.py fc1.pt 5,15,31 # trunk / stage PCC: python perf/capture_ref.py /stage_ref.pt car ; timeout -s INT 600 python -u perf/dev/stage_pcc.py /stage_ref.pt # host tests: TT_VISIBLE_DEVICES=none python -m pytest -q code/tt_sam3/tests/test_fused_host.py (20/20) ``` ## Chip 14 fault (2026-10-03 05:08 UTC) - **What ran:** `timeout -s INT 300 python -u perf/dev/fc1_l1_bench.py`, an isolated micro-benchmark of the fc1 `minimal_matmul` + the custom GELU kernel with the hidden tensor in L1. - **What happened:** - The L1 variant raised a host-side CB clash (`TT_THROW: Statically allocated circular buffers ... clash with L1 buffers`) inside an open `begin_trace_capture`. - The script's `finally: close_device` then blocked in `FDMeshCommandQueue::wait_for_outstanding_reads` (py-spy). - It ignored the SIGINT at 300 s and was killed with SIGKILL after about 7.5 min. - **Protocol:** treated as a device timeout per the hang protocol. `chipstate/chip14/FAULT` was written, and the chip was not reopened in any way (no self-test, no tt-smi, no python). - **Likely cause:** a trace capture left open by the exception, a host-side wait, not a chip hang. This cannot be confirmed without reopening the chip, which the protocol forbids. - **The model graph is not involved:** it ran unchanged after every commit; the 6-image dumps and probes completed. - **Fix in the repo:** every `perf/dev` benchmark now closes the capture in a `try/finally` before the error propagates. Next round: do not create a CB-clashing op inside a capture without that guard. - **Not re-measured after `6aa6c14`:** `baseline_probe`, `served_bench` and `server_smoke`. `full_probe` and the 6-image bit-identity dump were done at `6aa6c14`. ## Remaining work (expected gain, in order) 1. **Gate decision (user).** The demo all-200 mask PCC gate (0.98064 now, gate 0.98) is chaos-dominated. - The levers left are trunk numerics: - backbone SDPA chunks (windowed / global): about -1 to -3 ms; - fp32-acc + MM 7,8,8,1,8: about -0.5 ms, more precise; - LoFi / bf8 fc1 / fc2 as a labelled fast mode: -6 to -10 ms. - With the round-1 proposal (instance-level gates plus the 6-image suite) they can be evaluated. Under the current gate each is a coin flip. 2. **More bit-exact custom kernels:** - The backbone LayerNorm takes 3.5 ms; its DRAM-read floor is about half that. - The encoder head split, the decoder RPB one-hot + SDPA mask pre-scale (about 1.1 ms), and the neck / seg pixel shuffles (about 0.8 ms) are next. - Each must reproduce ttnn's arithmetic op for op and be checked with `DUMP_ALL=1 perf/dev/dump_outputs.py`. 3. **Decoder image cross-attention:** about 2.3 ms per forward. The SDPA kernel is 1.2 ms. The SDPA wrapper's mask pre-scale is 0.6 ms: a full DRAM pass over the 18.6 MB mask, which ttnn requires in DRAM. The one-hot expansion is 0.5 ms. Folding the 1/scale needs either a numerics change or an SDPA call without the wrapper (not exposed in Python). 4. **Batched multi-prompt trace** (B-parameter variants k in {2, 4}): 4 prompts now take 158 ms. Batched matmuls change the auto K blocking, so bit-identity versus the loop must be pinned per op, as done this round. 5. **Seg head** (5.0 ms): - 144x144 conv in/out ReshapeView copies: 0.43 ms; - upsample + tilize + add at 288x288: 0.53 ms; - mask bias + untilize: 0.37 ms. 6. **Host:** - PNG decode: 25 ms of zlib inflate for the demo. - A uint8 upload with an on-device resize: changes the input numerics. - Text encoder on device for cache misses: about 75 ms of host time per new prompt, partly hidden behind the image trace now. Its bf16 text features would re-draw the demo gate. --- # History: round 1 (chip 14) ## Round 1 results (chip 14, same method for every column) `perf/baseline_probe.py` gives the `forward_image` warm median of 10 (full outputs: all 200 masks read back) plus accuracy. `perf/full_probe.py` gives the device trace replay and the transfer split (medians of 20). `perf/served_bench.py` runs the server's own helpers end to end (base64 + PNG decode, preprocess, forward, selection, mask upsample + PNG encode). `perf/server_smoke.py` runs the real app lifespan and `/predict`. | | baseline `ebb55cb` | round start `4aecaca` | **now `ee4caea`** | |---|---|---|---| | `forward_image` (all 200 masks to host), median / min | 462.9 / 457.1 ms | 151.6 / 150.8 ms | **123.7 / 121.4 ms** | | device time per forward (trace replay) | islands + about 350 ms host torch | 128.96 ms (1 trace) | **100.6 ms** (image trace 73.2 + prompt trace 26.9) | | device kernel sum (profiler) / ops | - | 123.75 ms / 1585 ops | **94.3 ms / 1544 ops** | | served `forward + select` (1 prompt) | - | 150.8 ms (all masks read back) | **107.3 ms** (kept masks only) | | served `forward + select`, 4 prompts | - | 609.9 ms | **192.0 ms** | | served total (decode 45 + preprocess 9 + forward + postprocess) | - | 237.0 ms | **187.6 ms** | | real app (`server_smoke`), `timing_ms` forward / total, 1 prompt | - | - | **106.4 / 185.5 ms** (3 prompts: 159.4 / 315.1 ms) | | H2D per forward | 2 H2D + 2 D2H + host torch | 12.6 MB fp32 (3.9 ms) | same (3.9 ms) | | D2H per forward | | 37 MB masks (15.5 ms) + 3 small | `forward_image`: same; **served: 3 small + kept rows (0.5 MB)** | | top-mask IoU288 | 0.99886 | 0.99858 | **0.99829** | | instances (ref 3) | 3/3 | 3/3 | **3/3** | | top score TT / ref | 0.97286 / 0.97158 | 0.97272 | **0.97272 / 0.97158** | | pred_masks PCC, all 200 queries (gate >= 0.98) | 0.98443 | 0.98001 | **0.98200** | | logits / boxes PCC | 0.9584 / 0.9850 | 0.9555 / 0.9906 | **0.9664 / 0.9944** | | 6-image suite: same instance sets | - | 6/6 | **6/6** | | 6-image suite: mean mask PCC | - | 0.97631 | **0.97486** | | 6-image suite: mean instance-mask PCC | - | 0.99872 | **0.99907** | | 6-image suite: min top IoU | - | 0.9968 | **0.9970** | Round 1 gains: | measure | round start | now | change | |---|---|---|---| | `forward_image` | 151.6 ms | 123.7 ms | -18 % | | device | 128.96 ms | 100.6 ms | -22 % | | served `forward + select`, 1 prompt | 150.8 ms | 107.3 ms | -29 % | | served `forward + select`, 4 prompts | 609.9 ms | 192.0 ms | -69 % | | served total | 237.0 ms | 187.6 ms | -21 % | Against the baseline, `forward_image` is 3.7x faster. **Numerics.** Most round-1 changes are **bit-identical** on the trunk -> encoder -> decoder path: data movement, L1 placement, matmul blocks with unchanged K / N blocks, and exact eltwise rewrites. - Three are confined to the mask pixel path: - the GroupNorm rewrite (10x more precise); - height-sharded convs at 288 / 144; - the 144 tilize. - One commit changes the memory path (`b926c02`): - encoder SDPA 192/288 and global backbone SDPA 192/288, both more or equally precise in isolation; - the 72x72 conv. - Its accuracy effect: - The demo gates pass with more margin than before: mask PCC 0.98200, logits PCC 0.9555 to 0.9664, boxes 0.9906 to 0.9944. - The suite keeps the same instance sets on 6/6, and the instance-mask PCC stays at 0.99907. - The noise-dominated suite whole-mask mean moves 0.97650 to 0.97486 (see the finding below). - **Disclosure:** this combination was picked after its components were tried separately. Fed the reference memory, the device decoder reaches hs PCC 0.9915 and mask PCC 0.9948. - **A more precise trunk does not raise this metric.** Every trunk or encoder numerics change tried this round (10 configurations, most of them more precise) moved the demo whole-mask PCC to between 0.9725 and 0.9799, while improving the instance metrics and 5 of the 6 suite images. The round-start value 0.98001 is a high outlier. - **Consequence:** under this gate, no numerics change on the trunk -> f2 -> encoder -> decoder path can be kept. Round 1 therefore kept only: - bit-identical changes on that path; - changes confined to the mask pixel path (f0 / f1 / pixel decoder / mask head), which move the whole-mask PCC smoothly, and upward. The gate was not loosened. - **Recommendation (needs the user's decision):** gate on instance-level metrics plus the 6-image suite instead: - same instance set; - instance IoU >= 0.99; - top score within 0.002; - suite mean instance-mask PCC. P2 passes every one of those, and beats the round-start defaults on all of them. Its speed / accuracy knobs are opt-in: ``` SAM3_BB_FP32ACC=1 SAM3_BB_SDPA_CC=hifi4_fp32_exact SAM3_CONV_SHARD=height ``` With the L1 / GN work it would be about -4 ms more than now, minus about +3 ms for the SDPA precision (not re-measured on top of HEAD). ## Host <-> device travel (round 1) - **Upload:** one H2D per image, the 12.6 MB fp32 im2col (3.9 ms on x1). It is not shrunk: a bf16 upload changes the input precision, and uint8 needs on-device resize (a variable input size, so a B parameter). - **Readback:** - `forward_image` (the GPU-comparison definition) reads all 224 x 82944 bf16 mask logits: 15.4 ms on x1. - The served path reads the 3 small outputs, then only the kept rows: about 0.6 ms for the demo's 3 instances. The gather is row-exact (`ttnn.embedding` on the untilized logits). - More than 64 kept rows fall back to the full read. - **k prompts per request:** 1 upload, then k prompt-trace replays and k small readbacks. - **Host compute left in the forward:** the CPU text encoder (cached per prompt), im2col (1.7 ms), and the selection (< 0.1 ms). ## Grid (round 1) - Every program config derives from the 12x10 grid. - The backbone matmul blocks are retuned for 12 columns: M_block 14 / 7 split the 162 M tiles evenly. Isolated: qkv 0.242 to 0.227 ms, fc1 0.325 to 0.311 ms, fc2+res 0.333 to 0.258 ms, proj+res 0.131 to 0.118 ms. - The other retunes are blocked by the gate (see above). ## Megakernel / fusion progress (round 1) - **Parameter taxonomy applied** (`param_taxonomy/sam3-p150.md`): - A (input size 1008, 72x72 grid, 200 queries, layer counts) are trace / compile-time constants. - B is the prompt count k. It is handled by splitting the graph into a prompt-independent image trace and a per-prompt trace, so k prompts cost 74 + 33k ms of device time instead of 107k. - C (pixels, text features) are persistent device buffers rewritten outside the trace. - D (threshold, max_instances, mask_format) stay on the host. The selection now also decides what crosses PCIe. - **Op count:** 1592 device ops in 2 traces. The kernel sum is 99.1 ms against 106.6 ms of replay, so the gaps cost about 7.5 ms (about 4.7 us per op). The decoder's 835 small ops are the main contributor. ## Device time now (profiler, chip 14, `opt_logs/devprof_b926c02_stages.txt`) | stage | ms (kernel) | main sinks | |---|---|---| | backbone | 63.9 | MinimalMatmul 25.9, exact gelu 13.7 (SFPU-bound), SDPA 11.0, RoPE 5.2, LayerNorm 4.9, create-heads 2.2 | | neck | 3.9 | | | geometry encoder | 0.7 | | | fusion encoder | 8.0 | SDPA 3.0, matmuls 3.0 | | decoder | 12.5 then 10.9 after `bd459a4` | 787 ops: binary 4.2, matmul 3.1 (RPB one-hot 1.0), SDPA 1.4 (+0.6 SDPA-internal mask scale) | | seg head + untilize | 5.2 | GN 2 x (reduce + xTx + affine), conv 0.7, mask matmul 0.37 + bias 0.18 + untilize 0.19 | Kernel sum 94.3 ms against a replay of 102.0 ms (before `bd459a4`), so the op-to-op gaps cost about 5 us per op over 1544 ops. ## GPU comparison (RTX 5090, `GPU_COMPARISON.md`) | definition | RTX 5090 | sam3 on 1 Galaxy BH chip now | ratio (GPU time / TT time) | |---|---|---|---| | full forward incl. transfers, text cached (`forward_image`) | fp32 148.8 / tf32 110.8 / bf16 55.3 / bf16 + torch.compile 48.0 ms | 123.7 ms (x1 link; 100.6 ms device) | 1.20x vs fp32 strict; 0.90x vs tf32; 0.45x vs bf16 | | served forward (`timing_ms.forward`; TT reads back kept masks only, GPU reads all 66 MB) | 147.5 fp32 / 56.3 bf16 | 106.4 ms (app) / 107.3 ms (bench) | 1.39x vs fp32; 0.53x vs bf16 | | served total (same host code; GPU host decode 26 + post 21 ms) | 202.9 fp32 / 111.5 bf16 | 185.5 ms (app; this host: decode 45.6, post 24.7) | 1.09x vs fp32; 0.60x vs bf16 | | ViT backbone (device) | 33.8 ms bf16 excl. transfers | about 64 ms kernel time | 0.53x | | fusion encoder (device) | 2.6 ms bf16 excl. | 8.0 ms | 0.33x | **Not like for like:** - The served-total row uses different hosts: this one is shared and loaded, and its PNG decode is 45 vs 26 ms. - The TT server now encodes PNG at zlib level 1; the GPU row used level 6. - The TT served path reads back only the kept masks. **What it would take to match the 5090 in bf16:** - The 5090 is still about 2x faster on the forward. Closing that needs the trunk numerics levers, which the demo whole-mask gate makes coin flips: fp32-acc blocks, gelu variants, the decoder RPB rewrite. - It also needs a faster exact gelu (13.7 ms), which means a custom SFPU kernel. ## How to reproduce (round 1) ``` ROOT=/home/ttuser/experiments/tt-models; M=$ROOT/models/sam3-p150 source $ROOT/tools/chipenv.sh $M/.venv >/dev/null # must not be piped export HF_HUB_OFFLINE=1 SAM3_TORCH_COMPILE=0 SAM3_NUM_THREADS=8 PYTHONPATH=$M/code:$PYTHONPATH cd $M timeout -s INT 900 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands --ref-cache /ref_car.pt --json out.json timeout -s INT 900 python -u perf/full_probe.py --iters 20 --json fp.json # H2D / image + prompt trace / D2H timeout -s INT 900 python -u perf/served_bench.py --json served.json # served-like e2e, 1 and 4 prompts TT_WEIGHTS_REVISION=3c879f39826c281e95690f02c7821c4de09afae7 timeout -s INT 900 python -u perf/server_smoke.py # real app lifespan + /predict timeout -s INT 1700 python -u perf/accuracy_suite.py --ref-dir /refs --modes full --json suite.json python perf/capture_ref.py /stage_ref.pt car && timeout -s INT 600 python -u perf/dev/stage_pcc.py /stage_ref.pt # per-stage PCC # profiler: see the chip-13 section below (perf/profile_full.py + perf/analyze_full.py) # host tests: TT_VISIBLE_DEVICES=none python -m pytest -q code/tt_sam3/tests/test_fused_host.py (19/19) ``` Knobs added in round 1: - defaults: `SAM3_BB_L1=ln`, `SAM3_PD_GN=fast`, `SAM3_NECK_L1=01`, `SAM3_CONV_SHARD=height`, `SAM3_ENC_SDPA=192,288`, `SAM3_BB_SDPA_GLOB=192,288`; - opt-in: `SAM3_BB_FP32ACC`, `SAM3_BB_SDPA_CC`, `SAM3_BB_SDPA_EXP`, `SAM3_BB_W16`. It needs care: the tanh variant broke the suite. 3. **Op gaps, about 7 ms over 1544 ops.** The decoder still runs about 785 tiny ops; a fused / persistent decoder-layer kernel is the megakernel step. 4. **Backbone matmuls, 25.9 ms, about 150 TFLOP/s HiFi2.** No bit-identical block option is left. LoFi would change numerics. 5. **Pixel path (numerics-safe):** - fold the mask-head `cvec` add into the matmul: 0.18 ms; - the 144x144 conv in/out ReshapeView copies: 0.43 ms; - a cheaper nearest upsample + add: about 0.3 ms. 6. **Host side of the served request:** PNG decode 45 ms on this loaded host, plus about 24 ms of mask upsample + PNG encode. A variable-size input upload (uint8, resize on device) would cut the 12.6 MB fp32 H2D (3.9 ms on x1), but it changes input numerics and is a B-parameter. --- # History: chip-13 session before round 1 (2026-10-03 01:20 UTC) Status (2026-10-03 01:20 UTC): **device work stopped by a device hang on chip 13** (details in the hang section). The 6-image suite is `perf/accuracy_suite.py`. ### Before / after (chip 13, 12x10 ETH, same probe for every row) `perf/baseline_probe.py` measures the `forward_image` warm median over 10 iterations, plus accuracy. `perf/full_probe.py` measures the device trace replay and the host-to-device (H2D) and device-to-host (D2H) transfers, as warm medians over 20 iterations. | | baseline `ebb55cb` | `be4c5eb` full-device trace (re-validated) | `f3394a3` head splits | **`bc028cf` sharded convs (HEAD)** | |---|---|---|---|---| | forward_image, end to end | **332.8 ms** (min 324, max 426) | 145.1 ms | 137.8 ms | **130.8 ms** (min 129.3, max 131.5) | | device time per forward | 83.1 backbone trace + 13.6 encoder trace = 96.7 ms, plus about 230 ms of host torch | 134.9 ms (one trace) | 126.5 ms | **121.0 ms** (one trace) | | device kernel sum (profiler) | 94.7 ms (2 islands) | 131.9 ms | - | **118.1 ms** | | device ops per forward | 506 (391 eager + 115 traced) | 1717 (one trace) | - | **1606 (one trace)** | | host torch per forward | neck 62 + geometry 9 + decoder 69 + seg head 81 + misc, about 230 ms | 0 (text encoder cached per prompt) | 0 | 0 | | H2D / D2H per forward | 2 H2D + 2 D2H (12.6 MB im2col, 10.6 MB features, 2.65 MB tokens, 2.65 MB memory) | 1 H2D (12.6 MB) + 1 output readback | same | **1 H2D (1.0 ms) + 1 readback (masks 6.5 ms + 3 small outputs, read_outputs 7.9 ms)** | | top-mask IoU288 | 0.99886 | 0.99858 | 0.99858 | **0.99858** | | instances (ref 3) | 3/3 | 3/3 | 3/3 | **3/3** | | top score TT / ref | 0.97286 / 0.97158 | 0.97272 | 0.97272 | **0.97272 / 0.97158** | | pred_masks PCC (all 200) | 0.98444 | 0.98001 | 0.98001 (bit-identical) | **0.97992** | | logits / boxes PCC | 0.9584 / 0.9850 | 0.9555 / 0.9906 | 0.9555 / 0.9906 | **0.9505 / 0.9938** | | 6-image suite (full path) | split path at HEAD: mean mask PCC 0.97140, instance-mask PCC 0.99902 | same instance sets on 6/6, mean mask PCC 0.97631, instance-mask PCC 0.99872, min top IoU 0.99680 | - | **same instance sets on 6/6, mean mask PCC 0.97616, instance-mask PCC 0.99872, min top IoU 0.99680** | **End-to-end speed-up: 332.8 to 130.8 ms (2.54x).** This session's own steps took it from 145.1 to 130.8 ms (-9.9 %), and the device trace from 134.9 to 121.0 ms (-10.3 %). **Accuracy gate.** On the demo, the all-200-query mask PCC is 0.97992 against the 0.98 gate set by the baseline agent: 0.0001 below it. Every instance-level metric is unchanged (IoU, instance set, scores, instance-mask PCC) and the box PCC improves. The whole-tensor mask PCC is dominated by the ~197 non-instance queries. `perf/dev/dec_prec.py` (`opt_logs/dec_prec.txt`) shows where the full-device path loses this metric: - The loss comes from the upstream feature error (trunk PCC 0.9926, encoder memory PCC 0.9986), which the 6-layer decoder amplifies. The device decoder is not the cause. - The CPU fp32 decoder fed with the device memory reaches hs[5] PCC 0.9634. The device decoder reaches 0.9660. - The device decoder fed with the reference memory reaches 0.9919. Raising the margin therefore needs a more precise trunk (bf16 weights or HiFi4 in the backbone matmuls, at a time cost). This was not attempted before the hang. Logs and JSON for every row are in `opt_logs/`. ### Changes (commits on top of the baseline `4de7fcf`/`ebb55cb`) | commit | change | measured effect | |---|---|---| | `be4c5eb` (previous attempt, re-validated here) | Whole image graph on device as ONE metal trace. Windowed 576/576 **hangs the device in the full graph** (next section). Global 192/864 and 192/576 were correct in isolation but were never run in the graph. | ### Device hang on chip 13 (2026-10-03 01:07-01:18 UTC) - **Command:** `SAM3_BB_SDPA_WIN=576,576 timeout -s INT 600 python -u perf/baseline_probe.py --grid 12x10 --dispatch eth --iters 10 --no-islands`, run on HEAD `bc028cf`. The only change from the validated configuration was the windowed backbone SDPA chunk, 576/576 instead of 288/288. In an isolated trace benchmark the same chunk ran correctly (PCC 0.99969, 0.209 ms). - **Symptom:** the first `forward_image` (compile pass, trace capture and first replay) never returned. py-spy showed `read_outputs -> ttnn.to_torch`, waiting on the device. This is the same signature as the chip-8 hang of 2026-10-02 16:25, whose candidate set also contained windowed 576/576. - **Root cause, as far as can be told without the device:** windowed 576/576 hangs SDPA inside the full graph. It is now the common factor of both hangs. - **Protocol followed:** 1. The process was killed after the timeout (SIGINT, then SIGKILL). 2. `chipstate/chip13/FAULT` was written. 3. **Chip 13 was not re-opened in any way:** no self-test, no tt-smi, no python. 4. Everything after this point was host-only work. - **Code guard:** `fused_config._pair` refuses `SAM3_BB_SDPA_WIN=576,576`, and any chunk that does not divide 576 or 5184. That includes the global 256/512 candidate from the chip-8 set, which does not divide 5184. - **Untested in the graph:** the MM 14,8,4,2,2 and RES 7,4,4,1,4 candidates. ### Host<->device travel - **Before (baseline):** 2 H2D and 2 D2H per forward, plus about 230 ms of host torch between them. The H2D transfers were the 12.6 MB im2col (0.6 ms on x8) and 2.65 MB of encoder tokens (0.19 ms, plus 2.4 ms of from_torch). The D2H transfers were 10.6 MB of backbone features (4.6 ms) and 2.65 MB of encoder memory (1.6 ms). - **After:** 1 H2D, the 12.6 MB fp32 im2col (1.0 ms copy, plus 1.4 ms host im2col and tensor build), then one trace replay, then one readback: - mask logits `[1,224,82944]` bf16, untilized on device (6.5 ms); - logits, boxes and presence (under 0.3 ms together). - Per-prompt text constants are uploaded outside the trace, and only when the prompt changes. - **Host compute left:** - the CPU text encoder, cached per prompt; - im2col; - output slicing and xyxy conversion, about 1 ms. ### Grid - Everything runs on **12x10** (120 Tensix cores) with ETH dispatch, the p150 equivalent. All program configs derive from `device.compute_with_storage_grid_size()`. - The profiler shows these on 120 cores: backbone matmul, SDPA, conv and most eltwise ops. - Ops still on fewer cores: - decoder-sized ops, 7-56 cores (tiny tensors); - encoder text cross-attention matmuls, 81 cores; - group norm, 72 cores. - Matmul block retune for 12 columns: not done. The candidates are untested in the graph, and the SDPA results show that "works in isolation" is not enough. ### Fusion / megakernel progress - The whole forward is **one metal trace** of 1606 device ops. The baseline ran 506 device ops plus host torch. - Fused ops in use: - matmul + bias + residual (`dit_minimal_matmul_addcmul_fused`) for proj, fc2, the encoder output projections and the seg-head cross-attention; - matmul + bias + relu (`linear(activation=)`); - fused QKV matmul with the positional term folded into a constant (`addcmul` with ones); - single-op head splits (this session); - LayerNorm with residual input in the decoder; - neck deconv composed with the 1x1 conv on the host (fp64 weight fold); - the 1-channel semantic head folded into the mask matmul. - Kernel sum 118.1 ms against a replay of 121.0 ms, so dispatch and gaps cost about 3 ms (about 1.8 us per op) inside the trace. Where the device time goes now (profiler, `opt_logs/devprof_bc028cf_chip13.csv`): | stage | ms | main sinks | |---|---|---| | backbone | 81.3 | MinimalMatmul 32.3; exact gelu 13.8; SDPA 12.1; RoPE 8.8; LayerNorm 5.7; create-heads 5.5; concat-heads 2.0 | | neck | 4.5 | | | geometry encoder | 0.7 | | | fusion encoder | 11.8 | SDPA 6.7 (S=5184, head_dim 32, chunk 64) | | decoder | 13.0 | 895 small ops. Chip 13 carries a FAULT marker. 1. **Backbone GELU, 13.8 ms.** An exact GELU that is not SFPU-bound in the matmul pack would help. Options: - a custom fc1 kernel through `ttnn.generic_op` that computes gelu on the packer-side L1 block; - splitting fc1's N so gelu overlaps the next matmul block. The tanh variant (-2.2 ms) needs a decision on the noisy 200-query mask-PCC gate. 2. **RoPE + create-heads + concat, 16.3 ms of data movement.** Fold rotate_half into the qkv weights (q, qR, k, kR columns) so RoPE becomes 2 eltwise ops on the fused output. Or apply RoPE once on a stacked q|k head tensor (`nlp_create_qkv_heads` with 32 "q" heads). Or move to the `rotary_embedding_llama` prefill kernel with a permuted head_dim. 3. **Matmul retune for 12 columns, about 32 ms of MinimalMatmul at about 140 TFLOP/s.** M = 162 tiles over 12 columns gives 84 % utilisation with M_block 8. Test one candidate at a time: an isolated bench first, then the full graph under a short timeout, on a healthy chip. 4. **Backbone SDPA:** global 192/864 is about -1.5 ms in isolation and was correct there. It must be tried alone in the graph, keeping the hang risk in mind; windowed 576 is banned. 5. **Encoder SDPA, 6.7 ms (head_dim 32, chunk 64):** sweep only chunks that divide 5184 (96, 192, 288). Some configurations silently give wrong results, so check PCC every time. 6. **Decoder, 13 ms in 895 ops.** Restructure box-RPB so the MLP runs as `[8,256]x[256, QP*96]` batched over q, with no untilize/tilize on 7 cores. Run the one-hot expansion matmul at LoFi (1.0 is exact). Use L1-sharded chaining for the 224x256 residual stream; it fits in one core group. 7. **Readback:** read only `pred_masks[:200]`, or gather the kept instances on device. At 6.5 ms on x8, this is about 25-30 ms on an x1 Galaxy link. 8. **Accuracy margin:** bf16 weights for qkv/fc1 (trunk PCC 0.9926 is what limits the mask PCC) would give margin on the 0.98 gate. 9. **Megakernel path** (parameter taxonomy: fixed at launch = 1008 input, 72x72 grid, 200 queries; per-request op-changing = number of prompts; runtime = pixels, text K/V): - split the trace into an image part (backbone + neck, about 86 ms) and a per-prompt part (about 35 ms), so k prompts cost 86 + 35k; - then fuse the decoder layer into a persistent sharded chain.
